06 Program pillar
Fractional CISO
The risk hub. Every stream feeds the register a human owns.
The problem
Findings pile up in five places. Nobody owns the whole picture.
A pentest finds something. The SOC flags something. Compliance has a gap. A vendor gets breached. An employee reports a phish. Each is real — but scattered across tools and inboxes, nobody aggregates them into one view of "how exposed are we, actually?" That's the job a CISO does, and it's the seat a mid-size company can't justify hiring full-time at ~$385K loaded.
This arm is that seat — but it's bigger than "advisory." It's the holistic risk function: every stream of risk in the organization collects into one register, and a senior human owns it.
What it actually is
The risk-aggregation hub — the 2016 risk assessment, never switched off.
The old model was a holistic risk assessment once a year: collect risk from everywhere, write it up, present it. This is that — made continuous. Every stream feeds a living register the CISO conducts:
Third-party / vendor risk
Vendor security posture, access, and "what happens when a supplier gets breached" — assessed and tracked, not assumed.
Identity risk posture
Stale accounts, privilege creep, service-account sprawl, vendor access. (Real-time identity threat detection lives in AI-SOC; the posture rolls up here.)
Data governance
Where sensitive data lives, who can touch it, residency exposure — the questions PCI and offshore-dev arrangements raise.
Testing + code findings
Every PTaaS and DevSecOps finding lands in the register as tracked, closing risk — not a PDF in someone's downloads.
Compliance gaps
Control gaps from the compliance arm become register entries with owners and timelines.
Doorway reports
Every employee report — phish, "I clicked something," access request — flows in as signal, not noise.
Collected in, conducted out: the monthly internal security meeting, board reporting, and the AI voice/chat interface are all the same register, presented to whoever's asking. One human, accountable for the whole picture.
The risk register · the glue
The AI-backed central nervous system of the program.
Every pillar produces findings. The risk register is where they become managed risk — scored, owned, treated, verified, and closed, with full chain of custody.
The fractional CISO owns it; the AI runs the machinery; compliance interlinks but stays its own pillar. This is the glue that turns six capabilities into one program — a custom-built register, not a spreadsheet that rots.
The pricing model
Two clocks, and a load that steps down.
The honest answer to "is someone watching 24/7?" is: the AI holds the coverage clock; the human holds the judgment clock. You're not paying for someone to watch a screen at 2am — you're paying for the system to watch, and a senior human to own the risk picture and be accountable for it.
Build / stabilize
Hands-on, near-daily. Tuning the system to your environment; every escalation reviewed because trust isn't earned yet. Heaviest.
Operate / steady-state
Exceptions, advisory, board reporting. Your IT team absorbs the routine. The retainer steps down with the load.
Oversight / AI officer
The system runs largely autonomously; the human reviews, signs, and owns the relationship. Lowest cost — with a floor.
The difference
Accountability never automates. The AI does the work; a senior human owns the register and carries the responsibility — which is why the fee gets cheaper but never disappears.
Someone has to answer to your board, sign the attestation, authorize an offensive test, and own the risk number. That role can't be handed to the AI or to a junior. The title follows the accountability: hands-on vCISO early, fractional CISO / AI officer as it matures.
Honest limits
What it is and isn't.
Honest limit
Fractional, not 24/7 human presence
The AI provides the always-on layer. The human provides judgment on a defined cadence plus incident availability — not a body in a chair overnight.
Honest limit
The oversight fee has a floor
It gets cheaper as the system matures, but accountability is permanent — so the fee never drops to zero.
Honest limit
Platform-operate is separate
Keeping the platform healthy is a separate line item from CISO judgment hours. We never blend them.
Honest limit
Step-downs tie to milestones
The retainer steps down against maturity milestones — not the calendar — so a quiet quarter doesn't auto-discount the work.

Private Equity Portfolio Cyber Oversight Program
Sponsors carry cyber risk across every platform and add-on they own, usually with no consistent view of it. This program gives the fund a portfolio CISO: a common baseline assessment for each company, quarterly scorecards for operating partners and LPs, pre-close cyber diligence on new deals, 100-day plans after close and incident escalation support. Priced per portfolio after scoping — the number of companies, their size and the diligence cadence drive it.
SMB Continuous Security
Ongoing security monitoring and assessment program.
Security Program Development
Build and mature your security program with expert guidance

The Fractional CISO Operating System
The capstone hub: one register a human owns, the 2026 pricing ladder, the first 90 days, and the five-page board deck that renders from the register rather than being rebuilt each quarter.
